I scraped four of them this week. Three carry no price at all. The fourth carries hourly-rate badges lifted from a directory. Not one of them tells you what actually arrives in the box.<\/p>\n\n<p>That&#8217;s a strange gap, because this is one of the most expensive keywords in the category. Advertisers pay north of $100 a click for it. Somebody is spending real money to reach a buyer that nobody is willing to give a straight answer to.<\/p>\n\n<p>So here&#8217;s the straight answer. This is the engagement, itemized. Every line that shows up on a real AI consulting statement of work, what each one is actually worth, which ones are padding you can strike before you sign, and what the honest do-it-yourself version of each looks like. I&#8217;m writing this as someone who builds and runs the systems rather than someone who resells them, which means I have no retainer to protect here.<\/p>\n\n<p>If you want the other half of this question \u2014 what the <em>\u4eba<\/em> does, day rates, credentials, hire-versus-become \u2014 that lives in <a href=\"https:\/\/jonjones.ai\/zh\/%e5%95%86%e6%a5%ad\/%e4%ba%ba%e5%b7%a5%e6%99%ba%e6%85%a7%e9%a1%a7%e5%95%8f\/\">\u4eba\u5de5\u667a\u6167\u9867\u554f\u7684\u5be6\u969b\u5de5\u4f5c\u5167\u5bb9\u662f\u4ec0\u9ebc\uff1f<\/a>. This page is about what you buy. That&#8217;s it. That&#8217;s the product. The differences between a Big Four engagement and a two-person shop are price, headcount, and how much of it you actually need.<\/p>\n\n<p>The vocabulary is doing a lot of work to hide how simple that motion is. &#8220;AI transformation partner&#8221; is a person who writes a document. &#8220;Readiness assessment&#8221; is a week of interviews. &#8220;Center of excellence enablement&#8221; is training plus a recurring meeting. None of that is fraud \u2014 those things can genuinely be worth paying for \u2014 but the language is priced higher than the labour, and the language is deliberately non-comparable. You cannot get three quotes on &#8220;transformation.&#8221;<\/p>\n\n<p>Here&#8217;s the reframe that makes this buyable: <strong>ai consulting services are a bundle of discrete deliverables, and a bundle can be unbundled.<\/strong> Every line in it either produces an artifact you keep, or it doesn&#8217;t. A roadmap document is an artifact. A working integration is an artifact. An &#8220;alignment workshop&#8221; is a calendar event. When you start sorting the proposal into artifacts and calendar events, the price stops being a mystery and starts being arithmetic.<\/p>\n\n<p>One honest caveat before I start cutting: the big firms are not selling you labour. They&#8217;re selling you cover. It&#8217;s the published menu. One of the firms ranking on page one for this term lists its service lines openly \u2014 strategy development, readiness and gap assessment, use case discovery and prioritization, data readiness assessment, technology selection, solution design and prototyping, integration, and center-of-excellence build-out. Strip the branding and you get the seven things that show up under ai consulting services on essentially every SOW in this category.<\/p>\n\n<p>Line by line, with what each one is really worth:<\/p>\n\n<ol>\n<li><strong>Discovery \/ readiness assessment.<\/strong> Interviews with your team, a survey of your systems, a written verdict on whether you&#8217;re ready. <em>Real value: moderate.<\/em> An outsider asking your staff what they actually do all day genuinely surfaces things you can&#8217;t see from inside. <em>Worth paying for once.<\/em> Never annually.<\/li>\n<li><strong>Use case discovery and prioritization.<\/strong> A ranked list of where AI would pay off first. <em>Real value: high, and it&#8217;s the line most people underrate.<\/em> Picking the wrong first project is the single most common way these engagements die.<\/li>\n<li><strong>Data readiness audit.<\/strong> Where your data lives, what state it&#8217;s in, what has to be cleaned before anything works. <em>Real value: high and non-negotiable.<\/em> This is the line that quietly determines whether the rest of the project is possible. Do not cut it.<\/li>\n<li><strong>Strategy \/ roadmap document.<\/strong> The deck. Phases, timelines, dependencies, a maturity curve with your logo on it. <em>Real value: low to moderate, and it decays fast.<\/em> A roadmap written against this year&#8217;s model lineup is stale within two quarters.<\/li>\n<li><strong>Technology selection \/ vendor advisory.<\/strong> Which platform, which model, which orchestration layer. <em>Real value: entirely dependent on who&#8217;s answering.<\/em> See the conflict-of-interest problem below.<\/li>\n<li><strong>Pilot build \/ prototype.<\/strong> One working thing, in one department, with real data. <em>Real value: the highest on this list by a distance.<\/em> This is the only line that produces evidence rather than opinion.<\/li>\n<li><strong>Integration, enablement, and support.<\/strong> Wiring the pilot into production, training humans, and keeping it alive. <em>Real value: high, and consistently underbought.<\/em> The thing everyone skips, then discovers they needed.<\/li>\n<\/ol>\n\n<p>Notice the shape. The two lines that produce running software \u2014 the pilot and the integration \u2014 are usually the smallest share of the invoice. The lines that produce documents are usually the largest. That inversion is the entire game, and it&#8217;s why I keep telling people that <a href=\"https:\/\/jonjones.ai\/zh\/%e5%95%86%e6%a5%ad\/%e4%ba%ba%e5%b7%a5%e6%99%ba%e6%85%a7%e8%87%aa%e5%8b%95%e5%8c%96%e6%a9%9f%e6%a7%8b%e8%87%aa%e4%b8%bb%e7%b3%bb%e7%b5%b1-2026\/\">I stopped selling retainers and started shipping autonomous systems<\/a>. Documents don&#8217;t run on a schedule. Sometimes it&#8217;s a legitimate service that you personally don&#8217;t need. The test is simple: <strong>does this line produce something that still exists and still works after the consultants leave?<\/strong> If the answer is &#8220;a shared understanding&#8221; or &#8220;executive alignment,&#8221; you&#8217;re buying a calendar event.<\/p>\n\n<p>Here&#8217;s what I strike, and what I write in the margin instead:<\/p>\n\n<ul>\n<li><strong>&#8220;AI maturity assessment.&#8221;<\/strong> Usually a scored questionnaire that places you on a five-stage curve. It generates a number that exists to justify the next phase. Strike it, or fold it into discovery as a single paragraph. <em>Replace with:<\/em> &#8220;Include maturity scoring within the discovery deliverable at no separate line.&#8221;<\/li>\n<li><strong>&#8220;Executive alignment workshops.&#8221;<\/strong> If your executives aren&#8217;t aligned, a facilitated offsite does not fix that. A working pilot that saves a department eleven hours a week fixes that. <em>Replace with:<\/em> &#8220;Alignment to be established by pilot results, reviewed at phase gate.&#8221;<\/li>\n<li><strong>&#8220;Innovation roadmap&#8221; as a standalone phase.<\/strong> A roadmap is an output of discovery, not a project of its own. Being billed separately for both is being billed twice for one week of thinking. <em>Replace with:<\/em> &#8220;Roadmap included as a discovery artifact.&#8221;<\/li>\n<li><strong>&#8220;Change management enablement,&#8221; billed before anything is built.<\/strong> There is no change to manage yet. Move it after the pilot, where it becomes genuinely valuable.<\/li>\n<li><strong>&#8220;Center of excellence establishment.&#8221;<\/strong> For a company under roughly 200 people, this is a recurring meeting with a budget line. Real for an enterprise. Theatre for an SMB.<\/li>\n<li><strong>&#8220;Vendor-agnostic technology selection&#8221; from a firm that resells a vendor.<\/strong> This is the one to actually push on, and it&#8217;s a fair question asked politely: <em>&#8220;Do you hold a reseller, referral, or implementation-partner agreement with any platform you&#8217;re recommending, and does your compensation change based on which one we choose?&#8221;<\/em> A clean firm answers in one sentence. Watch what happens to the room if it isn&#8217;t clean.<\/li>\n<\/ul>\n\n<p>That last question is the highest-leverage sentence you can put to any firm selling ai consulting services. Technology selection is the line where a conflict of interest costs you the most, because a platform decision compounds for years after the consultant&#8217;s invoice is paid. Ask it in writing. Keep the answer.<\/p>\n\n<p>And strike anything priced as &#8220;discovery&#8221; that arrives after you&#8217;ve already signed for a build. Discovery is how you decide whether to build. If it&#8217;s scheduled after the build is committed, it isn&#8217;t discovery. The fourth is a top-ten listicle, and its pricing data is directory metadata attached to firm profiles: hourly bands running from roughly $10\u201325\/hr at the offshore end through $50\u201399\/hr in the middle to $100\u2013150\/hr at the top, with at least one firm carrying a $25,000+ minimum project size. That&#8217;s the public record for the highest-CPC term in this niche. It isn&#8217;t much.<\/p>\n\n<p>What those hourly bands don&#8217;t tell you is the shape of the bill, which matters far more than the rate. Engagements in this category almost always price in four buckets:<\/p>\n\n<ul>\n<li><strong>Discovery<\/strong> \u2014 fixed fee, one to three weeks. Should be a defined number before you start.
